The 5 Levels of Leadership: Why a Job Title Doesn't Make You a Leader.
One leadership framework I come back to time and time again is John Maxwell's The 5 Levels of Leadership.
Having worked with hundreds of retail leaders, from first-time Assistant Managers through to CEOs and Founders, one thing has become very clear:
A leadership title doesn't automatically make you a leader.
We've all worked for managers who had the title but struggled to inspire a team. Equally, we've met people who influence everyone around them without having the biggest title in the room.
That's because leadership isn't about position. It's about influence.
Level 1: Position
People follow you because they have to.
This is where every leader starts. You've been given a title, a promotion, or responsibility for a team.
The challenge is not getting here, it's moving beyond it.
At this level, people do what's asked because they have to, not because they want to. In retail, this often looks like compliance without engagement.
Level 2: Permission
People follow you because they want to.
This is where leadership starts becoming real.
Leaders at this level build trust. They listen, support their people, and create an environment where team members feel valued.
Think about the best leader you've worked for.
It probably wasn't because they knew everything. It was because they made you feel capable of achieving more than you thought possible.
Level 3: Production
People follow you because of what you've accomplished.
Relationships are important, but results matter too.
These leaders create momentum, deliver outcomes, and build credibility through performance. They set the standard and lead from the front.
The trap? Staying focused on your own success rather than helping others achieve theirs.
Level 4: People Development
People follow you because of what you've done for them.
For me, this is where leadership becomes truly impactful.
The best leaders I've worked with aren't remembered for the sales results they delivered.
They're remembered because they helped someone get promoted.
They backed potential.
They coached people through challenges.
They invested in growth.
The strongest retail businesses I've partnered with all have one thing in common: leaders who develop future leaders.
Level 5: Pinnacle (Respect)
People follow you because of who you are and what you represent.
Very few leaders reach this level.
These are the leaders who leave a lasting impact on people, businesses, and industries. Their influence extends far beyond their role, and their legacy lives on through the people they've developed along the way.
So, what level do you think you are operating at?
What I love about this framework is that it reminds us, leadership is never finished.
Whether you're leading a store, a region, or an entire business, there's always another level to grow into.
The best leaders I've worked with all seem to ask themselves the same question:
"How can I help my people grow?"
Because at the end of the day, leadership isn't measured by how many people work for you.
It's measured by how many people grow because of you.
